Case Study: Managing Client Delivery & Streamlining Operations for LR Brand Consulting

Client Overview:


LR Brand Consulting is a boutique branding and creative agency that partners with both corporate and personal brands to develop high-impact brand identities, websites, and marketing assets. During our engagement, they were also collaborating with Google on a supply chain storytelling initiative focused on small businesses.

Challenge

The CEO of LR Brand Consulting was experiencing a number of growing pains:

  • High contractor and employee turnover

  • Missed client deadlines

  • Disorganized project timelines and handoffs

  • Most processes lived in the CEO’s head, making scale and delegation difficult

  • Lack of structure in both employee and client onboarding workflows

As they prepared for more corporate partnerships—including a Google collaboration—they needed operational support to build internal systems that could support a higher volume of complex projects.

My Role & Scope of Work

I was brought in as a freelance Project Manager and Operations Consultant to lead client delivery, streamline internal processes, and support operational scaling for both personal brand clients and corporate partnerships.

Key areas I led:

1. Google Supply Chain Deck Project (Corporate Partnership):

  • Collaborated with the agency and Google to support the development of a presentation deck highlighting key metrics and wins from the past year.

  • Helped organize deliverables, timelines, and client communication to ensure high-quality output for a corporate audience.

2. Project Management for Client Delivery:

  • Used monday.com to build out project timelines, deliverables, and milestones

  • Created detailed project plans from intake to delivery

  • Assigned contractors and internal team members to tasks

  • Led the end-to-end project lifecycle, including design reviews, branding packet creation, client presentation facilitation, and revision management

3. Operational Strategy & Process Improvement

  • Process Mapping & Optimization:

    • Met with the CEO to map current client and team workflows

    • Identified bottlenecks in onboarding, revisions, team accountability, and communication

    • Created new processes for both client and employee onboarding

  • HoneyBook Automation:

    • Built automated workflows from lead intake to proposal follow-up

    • Created email templates for lead response, discovery call scheduling, proposal delivery, and follow-up

    • Streamlined client handoff into project kickoff

  • Employee Onboarding & Enablement:

    • Developed new hire packet and training videos

    • Built out onboarding process documentation and SOPs

    • Introduced structure for weekly team meetings and project briefs

    • Helped CEO shift revision responsibility to designated team leads to avoid bottlenecks

Results & Impact

  • Improved client onboarding experience with automation and documentation

  • Increased team clarity and accountability by formalizing team roles, meetings, and revision processes

  • Reduced CEO burnout and decision fatigue by decentralizing operations and empowering team leads

  • Enabled the CEO to focus on business development and corporate partnerships, including healthcare clients

  • Positioned the agency for higher-value corporate contracts through professionalized workflows and polished client delivery systems
